For years, RumahHQ ran on my phone. Enquiries came to my WhatsApp. Quotations waited until I had time at night. Progress claims depended on what I remembered from the site. When I was busy, sick or simply asleep, the company slowed down with me.

That is not a company. It is a job with staff.

The test

Here is a simple test I now give every owner in a workshop. Write down the last ten things that stopped moving because you were not available. Not the big strategic decisions. The small things:

  • a customer waiting for a reply
  • a quotation that nobody else could finish
  • a supplier who needed a yes
  • a payment claim that needed your memory of the site

Most owners fill the list in under five minutes. That list is your first map of owner dependency.

Why it happens

Owner dependency is rarely about lazy staff. It happens because the way work is done lives in one head. Nobody wrote it down, so nobody else can do it the same way, so it keeps coming back to you. The phone is only the symptom.

What actually fixes it

Not a new app. Three habits, and the order matters more than the tools:

  1. Write the way the work is done. Step by step, as it happens today, including who decides what. If it is not written, it cannot be handed over.
  2. Train, and give clear authority. Show the person the standard, and write down what they may decide without you. A task handed over without decision rights comes back to the owner.
  3. Measure it weekly. Put one number for that work on a weekly scorecard, and solve what goes wrong at the root instead of by phone.

Most companies skip the first step. They hire someone, or buy a tool, and hand over a process that does not exist yet. Then the work comes back to the owner, and the owner concludes that “nobody can do it like me”. That is the founder trap, and it has a way out.

Start small

Pick one item from your list of ten. Usually it is enquiries or follow-ups, because that is where customers feel the delay first. Write the process on one page. Decide who owns it and what they may approve without you. Then measure how often it still comes back to your phone.
