Programmes

Programmes that build a business that runs itself.

Learning paths through Saif's Business Operating System (BOS), from a free diagnostic to a 12-month programme. Every path is applied to your own business, and you move on only when the evidence exists.

The programme ladder

Each rung prepares you for the next.

Seven offers, free first. Each one creates a result and prepares you for the next step, so you start where the evidence puts you, not where you hope you are.

Three entry routes

  • Route 01

    Aspiring entrepreneur

Has not chosen a business yet

    Begin at Stage 1

Follow the journey from the start: prepare yourself, your money and your family, then validate with paying customers before you build.

    See the ten stages
  • Route 02

    Early business owner

Trading, but stuck in daily firefighting

    Diagnostic, then Stages 2–6

Take the BOS diagnostic, then focus on repeatable sales, reliable delivery and cash control.

    Take the BOS diagnostic
  • Route 03

    Established founder-dependent owner

The company cannot survive two weeks without you

Diagnostic, then Stages 7–9 and Part 4

Build the team, install the full BOS and prove independence, returning to the components where your scores are lowest.

    See the 90-day sprint

“The promise is not a business that needs no one. It is a business that no longer needs you for everything.”

The flagship

The 12-month programme: the whole blueprint.

One module a week, applied to your own business, with an evidence gate at the end of every stage.

Nobody moves to the next stage because they finished the lessons. They move because the gate evidence exists inside their own business.

One year, 52 weeks

teaching weeks
40 One module a week
implementation clinic weeks
8 Work on your own business
flexible weeks
4 Room to catch up

120 guided hours

160 fieldwork hours

About 3 guided and 4 fieldwork hours per module, excluding clinics.

How it is delivered

  • Format

Hybrid: in-person workshops, live online sessions and recorded lessons.

  • Language

Bahasa Malaysia primary with English materials; key tools named in both languages.

  • Peer groups

6–8 owners at a similar stage meet monthly for accountability.

  • Mentoring

One mentor per group, and a one-to-one BOS maturity review every quarter.

  • Case study

One continuous case followed across all modules, contrasted with retail, F&B and services examples.

  • Honest examples

Real results, anonymised cases, illustrative examples and proposed methods are clearly labelled.

Ten stages, forty modules, ten gates.

Each stage answers one question, installs one more layer of the BOS and ends with an evidence gate.

Every module

How every module is built.

Every module follows the same learning cycle, and every assignment is applied to your own business, never a hypothetical.

The learning cycle

  1. 01 Learn
  2. 02 Demonstrate
  3. 03 Apply
  4. 04 Review evidence
  5. 05 Correct
  6. 06 Repeat

Seven elements in every module

  • 01

    Outcome

The capability the participant will have, stated as a result.

  • 02

    Concepts and worked example

The minimum theory, shown on a realistic Malaysian case.

  • 03

    Demonstration

The trainer performs the task live: pricing a job, running a meeting, writing an SOP.

  • 04

    Assignment

Applied to the participant's own business, never a hypothetical.

  • 05

    Template

A reusable tool the participant keeps in their BOS portfolio.

  • 06

    Evidence review

A mentor checks the artefact and the decision it led to.

  • 07

    CEO tip

The practical lesson experienced operators learned the hard way.

Assessment & graduation

Assessed on implementation, not attendance.

Learners who have not launched yet work on simulations, but simulated competence is labelled separately from business results.

ComponentWeight
Customer and commercial validation 15%
Financial model and cash management 20%
Sales and delivery implementation 20%
People, authority and BOS implementation 25%
Independence test and final presentation 20%
Total100%

A high total score never overrides an unresolved critical issue in legality, safety, financial control or customer protection.

Graduation requires

  • A defined target customer and offer, with evidence of commercial viability.
  • A cash forecast in active use, and compliance preparation complete.
  • Working sales and delivery processes, with named owners for every critical seat.
  • Tested process documentation, and a scorecard used in weekly meetings.
  • A documented delegation or founder absence test.

Capstone

A 20-minute before-and-after presentation to a panel of entrepreneurs and a banker, with a justified next-stage plan.

For companies already trading

The 90-day BOS sprint: a first working BOS.

For a business already operating, a focused 90-day sprint installs the first working BOS. Six blocks, each with concrete deliverables.

In-house, Saif teaches each block, facilitates the planning sessions so the owner can take part instead of chairing them, and reviews the evidence. Your team does the work, so the system stays yours.

  1. Days 1–15

    01

    Diagnose

Diagnose operations, cash, risks and founder dependence. Observe real work, trace transactions, interview staff.

    Deliverables

    • BOS maturity baseline
    • Dependency register
    • Top 5 issues
  2. Days 16–30

    02

    Clarify

Clarify goals, seats, process owners and authority.

    Deliverables

    • One-page plan
    • Accountability chart
    • Delegation of Authority Matrix
  3. Days 31–45

    03

    Standardise

Standardise the processes that touch cash, customer promises, safety and quality.

    Deliverables

    • Five tested SOPs with checks and escalation rules
  4. Days 46–60

    04

    Clean & configure

Clean records and configure supporting tools.

    Deliverables

    • Reliable customer, supplier, product and staff data
    • A first dashboard
  5. Days 61–75

    05

    Train & run

Train staff and run the management rhythm.

    Deliverables

    • Competency checks
    • Weekly meetings
    • Action log
  6. Days 76–90

    06

    Test

    Test delegation and resilience.

    Deliverables

    • A short founder absence
    • One disruption drill
    • Corrective actions
    • Next-quarter priorities

Sprint rules

  • Diagnose before changing. An urgent collection problem may deserve attention before marketing automation.
  • Change one big thing at a time. Structure, software and processes in the same fortnight will overwhelm the team.
  • Test every SOP on real or safely simulated cases before publishing it.
  • Investigate why people bypass the system. The bypass usually shows where the system is wrong.

After the sprint

The 18–24 month rollout: independence, in order.

The sprint installs a first working BOS. Independence then grows over 18–24 months of disciplined use, in these five phases.

  1. 01

    Weeks 1–2

    Commit

The owner and 2–4 key people agree to run on one system; the Integrator is named.

Evidence: Signed commitment; first meeting booked.

  2. 02

    Months 1–3

    Foundation

Accountability chart, core values, weekly meeting, scorecard, issues list, first 90-day priorities.

Evidence: 12 weeks of meeting and scorecard records.

  3. 03

    Months 3–6

    Vision

The full vision organiser in two planning days, shared with every employee.

Evidence: Staff can state the core focus and this quarter's priorities.

  4. 04

    Months 6–12

    Systemise

Document and train 6–10 core processes; one system of record; first automations.

Evidence: Processes followed by all; audit results.

  5. 05

    Months 12–24

    Mastery

Rhythm pushed to every department; the Integrator runs planning; absence tests.

Evidence: Two-week absence passed; maturity 4+ in most components.

Roles in the rollout

  • Visionary

Ideas, major relationships, culture, R&D. Usually the founder.

  • Integrator

Runs the leadership team, owns the plan, the rhythm and the P&L, breaks ties. In a micro business the founder wears both hats until Stage 7.

  • Implementer or coach

Facilitates the first planning sessions so the owner can take part instead of chairing.

  • Process champions

One owner per core process, responsible for its document, training and audit.

From keynote to workshop

Workshops: the first step into the BOS.

Half-day and full-day workshops are entry points to the BOS. They can follow a keynote at your event or stand alone, and they always end with a clear next step on the ladder.

Start with a keynote

Workshop 01

Half-day workshop

  • 3–4 hours
  • For owners

A focused session to see your company through the BOS and decide where to start.

You leave with

  • Your BOS maturity scores across the 12 components
  • Your founder dependencies, listed
  • Your first priority: the lowest score, not the loudest problem
Ask about this workshop

Workshop 02

Full-day workshop

  • 6–7 hours
  • Owners and managers

Everything in the half-day, then the team sets up the first working parts of the BOS together.

You leave with

  • Everything in the half-day
  • A first weekly scorecard of 5–8 numbers
  • A weekly meeting agenda and an issues list
  • First 90-day priorities, each with an owner
Ask about this workshop

Every workshop

  • 15–30 participants; larger groups with an extra facilitator
  • A preparation call before the day
  • Examples and exercises tailored to your industry
  • A take-home kit for every participant
  • In person or online
  • English, BM or both

Before, during and after the day.

  1. 01

    Preparation call

We learn who is attending, your industry and what you want to change, then tailor the examples and exercises.

    Before

  2. 02

    The workshop

Hands-on throughout: participants work on their own company, not a case study.

    On the day

  3. 03

    Take-home kit

The templates, each participant's diagnostic scores and priorities, and the next rung on the ladder.

    After

Scope

What it asks of you, and what it isn't.

Evidence over attendance. The programmes work on your real business, so they ask for real commitment.

What you commit

  • The owner or a decision-maker takes part
  • Assignments are done on your own business, with real documents (a quotation, a report)
  • Fieldwork between sessions: about 4 hours per module in the 12-month programme
  • A room with tables for group work, or an online link

Not included

  • Implementing software or systems for your company
  • Software licences
  • Legal, tax or financial advice

Educational material

The blueprint and every programme built on it are educational material, not legal, tax or financial advice. Confirm current obligations with the relevant authority or a licensed professional before acting.

FAQ

Questions owners and organisers ask

Something else? Ask in the form below; Saif reads every enquiry himself.

Is it HRD Corp claimable?

HRD Corp claimability is being confirmed. Mention it in your enquiry and Saif will tell you the current status.

Is the BOS the same as EOS?

No, though it borrows from it openly. From EOS (Gino Wickman's Traction) the BOS takes the vision organiser, accountability chart, scorecard, issues solving, 90-day priorities and the weekly meeting. It also draws on Scaling Up, The E-Myth, Lean Startup, Profit First and OKRs. What it adds is what Malaysian SMEs most often lack: cash discipline, compliance, technology and AI with guardrails, absence tests as proof of founder independence, and the stages before a team exists, from choosing an opportunity to the first controlled sales.

Do I need a running business?

No. Aspiring entrepreneurs begin at Stage 1. If you have not launched yet, assignments use simulations, and simulated competence is labelled separately from business results.

Which language is it taught in?

The 12-month programme is taught primarily in Bahasa Malaysia, with English materials and key tools named in both languages. Workshops and in-house work run in English, BM or both.

Can it run online?

The 12-month programme is hybrid: in-person workshops, live online sessions and recorded lessons. Workshops run in a room with tables for group work, or online with a video link.

Will Saif implement the system for us?

No. Saif teaches, facilitates and reviews the evidence; your team builds and runs the system, so the know-how stays in your company.

What does it cost?

It depends on the route, format, group size, location and how much tailoring is needed. Send your details and Saif will reply with a proposal.

Enquire

Bring the programme to your team.

Tell Saif which route interests you, who will take part and where your company is today. He replies with a proposal within two working days.

Good to have ready

  • The route: a workshop, the 90-day sprint or the 12-month programme
  • Who will take part, and a rough group size
  • Where your company is today (or your diagnostic result)
  • Language: English, BM or both
